Every hospitality business has a unique story. This time, it is about a diving course operator in Lombok.

They are not a hotel. Nor a villa. They are a community-based business selling an experience—diving courses, underwater exploration, and marine tourism experiences for tourists traveling specifically to Lombok.

What makes this story interesting: they run their entire business operations on Odoo—an open-source ERP platform managing diving equipment inventory, instructor scheduling, course bookings, and invoicing. A platform that is operationally powerful but has serious limitations in digital visibility.

SEO is difficult. The website is not easily customizable from a technical standpoint. Google Ads? They do not know if it will work—or just burn through their budget.

From "Please Run Our Ads" to "Let's Gather Data First"

When they first contacted Alpha Digital, their expectation was simple: "Help us run Google Ads."

Other agencies might have immediately said "yes" and set up a campaign within days.

We did not.

Because the real question is not "can we run Google Ads for you?"—the answer to that is always yes; technically, it is always possible. The real question is: "Will Google Ads generate profitable bookings for your specific business?"

And the answer to that question is just one: we don't know yet. Let the data answer it.

The Alpha Approach: Measurement Before Execution

For businesses with non-standard characteristics—like a diving course operator whose target market is specific (tourists interested in diving, with a certain budget, during specific seasons)—there is no campaign template that can be applied directly. Every decision must be based on actual data from the business itself.

We started with a measurement phase:

Step 1: Installing Data Infrastructure

  1. Google Analytics 4 (GA4) — Installed on the client's Odoo website to start collecting visitor data: where they come from, what pages they view, how long they stay, and—most importantly—whether they take action (booking inquiry, WhatsApp click, form submission).

  2. Microsoft Clarity — A free visual tool from Microsoft that records visitor sessions and generates heatmaps. For a diving business, this is crucial: do visitors understand the course packages offered? Do they scroll down to the pricing information? Is the "Book Now" button visible?

  3. Google Search Console (GSC) — To understand organic performance: what keywords are already driving visitors? Is the website well-indexed by Google? What is the ranking for searches like "diving course Lombok" or "scuba diving Gili"?

Step 2: Collecting Data

Currently, we are in this phase.

Data is being collected. Every day, GA4 records new visits. Clarity records visitor sessions. GSC reports search performance. We are not drawing conclusions yet—because conclusions made before sufficient data is gathered are just guesses, not analysis.

Step 3: Analysis and Recommendations

This is the next step—once the data is sufficient. What we will analyze:

  • Traffic sources: Where do visitors come from? Organic, referral, direct? Is there a channel already working without ads?
  • Visitor behavior: Are they finding the information they are looking for? Where are the drop-off points?
  • Search volume: Are enough people searching for "diving course Lombok" to make Google Ads viable?
  • Seasonality: Does the diving business have seasonal patterns that must be factored into the ad strategy?

Only after this analysis is complete will we provide a recommendation: Google Ads is viable—with strategy X and budget Y or Google Ads is not recommended right now—focus on Z first.

Why GA4, Clarity, and GSC are Essential Before Ads?

For an experience-based business like a diving course, marketing decisions cannot use templates from other industries. The audience is specific, booking behavior differs from hotels, and seasonality is unique.

GA4 provides data on the visitor journey from the first click to conversion. Without GA4, you run ads without knowing if they generate bookings or just drain your budget.

Clarity shows how visitors interact with the website—not just that they visited. Heatmaps and session recordings reveal UX issues invisible in GA4 numbers: buttons not being clicked, information not found, forms being abandoned.

GSC answers a fundamental question: is your business already being found on Google? What keywords are already working? Are there indexing issues?

These three are the foundation. Without a foundation, Google Ads is a building on sand. When the data eventually shows that ads are viable, you need to know what a healthy hotel ad ROAS is before setting targets.
